Inventory turns equal annual cost of goods sold divided by average inventory value. With the defaults, 24 million dollars of COGS against a 4 million dollar average balance gives 6.0 turns. Days inventory outstanding is simply 365 divided by turns, or about 61 days. Moving from 6.0 to a target of 8.0 turns implies an average balance of 3 million dollars, releasing 1 million dollars of cash one time and avoiding roughly 265,000 dollars per year in carrying and obsolescence cost at the default rates. Always use COGS rather than revenue in the numerator. Using revenue inflates turns by your entire gross margin and makes cross-company comparisons meaningless.

Excess finished goods usually means forecast bias or a make-to-stock policy applied to items that should be made to order. Should I use COGS or revenue to calculate inventory turns?

Always use cost of goods sold. Inventory is carried at cost, so dividing revenue by inventory mixes two different bases and inflates the result by your full gross margin. A company with 35% margin would report roughly 1.5 times better turns using revenue, which makes benchmarking against peers or against your own history meaningless. If a vendor or analyst quotes turns without specifying the numerator, ask before you compare.

What is a good inventory turns target for a high-mix manufacturer?

High-mix, low-volume manufacturers in aerospace and defense often run 2-5 turns, and that is not automatically a problem. Long-lead castings, forgings, and qualified components genuinely require deep stocking, and program contracts sometimes mandate it. The more useful target is your own trend plus the share of your balance with no movement in twelve months. Cutting dead stock while holding service is a better goal than chasing a turns number borrowed from a different industry.

Why does my turns number look good while we still have stockouts?

Aggregate turns hide mix problems. You can hold too much of the wrong parts and too little of the right ones and still land on a respectable average. Segment the balance by ABC class and by movement, then measure turns and service separately for each segment.
